Sea’s 2026 strategy starts from a fundamentally different position than its earlier hypergrowth years. In 2025, revenue reached US$22.94 billion, net income about US$1.6 billion and adjusted EBITDA US$3.4 billion. Shopee, Monee and Garena all grew rapidly while contributing positive adjusted EBITDA.

The strategic priority is therefore profitable compounding: preserve strong user and transaction growth, deepen monetization without damaging ecosystem health, scale Monee with disciplined credit risk, extend Garena’s content longevity and use AI to improve every platform.

1. Keep Shopee Growing Faster Than Regional E-Commerce While Improving Unit Economics

Shopee remains Sea’s largest growth engine. In 2025 GMV increased 26.8% to US$127.4 billion, gross orders rose 27.2% to 13.9 billion and revenue increased 33.4% to US$16.6 billion. The combination indicates both marketplace expansion and increasing monetization.

The strategic challenge is that e-commerce scale alone is not enough. Promotions, shipping subsidies and seller incentives can manufacture GMV without creating attractive economics. Shopee must grow because buyers find better selection and convenience and sellers earn attractive returns.

Logistics is central to that experience. Faster and more reliable delivery raises conversion and repeat purchase, while dense order volumes can reduce cost per parcel. Shopee can use scale to improve logistics economics that smaller marketplaces struggle to replicate.

Creator and affiliate commerce expands discovery beyond search. Livestreaming, short video and affiliate networks can turn entertainment and social influence into transactions, helping sellers acquire customers while giving Shopee additional advertising inventory.

Brazil remains strategically important because it proves Shopee’s model can travel beyond Southeast Asia. Successful localization there creates optionality for selective geographic expansion, although management should avoid recreating the costly global expansion of earlier years.

Shopee’s 2025 adjusted EBITDA of US$880.6 million demonstrates improving economics. The next phase should protect this profitability while sustaining high growth, proving that network effects are strong enough to reduce dependence on subsidies.

2. Deepen Shopee Monetization Through Advertising, Logistics and Seller Productivity

Marketplace monetization should rise when Sea creates more value for sellers. Advertising is particularly attractive because sellers willingly pay when targeting produces incremental sales. Better recommendation and measurement can therefore increase both seller ROI and Shopee revenue.

Managed and AI-enabled advertising tools lower the expertise required for small merchants to run campaigns. This expands the advertiser base beyond sophisticated brands and agencies, turning millions of sellers into potential marketing customers.

Logistics monetization follows a different logic. It may not carry advertising-like margins, but integrated fulfillment improves reliability and generates data on the complete order journey. That can increase conversion and customer retention.

Shopee can also help sellers expand across borders. Export tools allow merchants to reach demand outside their home market without independently building logistics, payments and marketing capabilities. The platform becomes infrastructure for SME internationalization.

The monetization constraint is ecosystem health. Raising take rates faster than seller economics improve can push merchants toward competitors or increase prices for consumers. Sea should measure seller profitability and buyer retention alongside its own revenue per order.

AI can make monetization more efficient rather than simply higher. Better product matching, automated content generation and smarter campaign bidding can create incremental transactions from the same traffic, expanding the economic pie before Sea captures a share.

3. Scale Monee as a Financial Platform Without Letting Credit Growth Outrun Risk Infrastructure

Monee is Sea’s fastest-growing major revenue engine. Revenue increased 60.1% to US$3.8 billion in 2025, adjusted EBITDA reached about US$1.0 billion and loans principal outstanding increased 80.4% to US$9.2 billion.

The strategic advantage is embedded distribution. Shopee buyers and sellers already transact digitally, giving Monee opportunities to offer payments and credit at the moment of need. This can reduce customer-acquisition cost and provide transaction data for underwriting.

Credit can also strengthen Shopee. Consumer financing may increase purchase conversion, while SME working capital can help sellers invest in inventory and advertising. When underwriting is sound, financial services increase marketplace activity while creating a separate profit pool.

But rapid loan growth is the largest new risk in Sea’s model. Credit losses often lag origination. A portfolio that appears profitable during benign conditions can deteriorate when unemployment rises or consumer liquidity tightens.

Sea therefore needs risk infrastructure to scale at least as fast as lending. Underwriting models, collections, funding diversification, provisioning, fraud controls and regulatory compliance determine whether Monee creates durable value.

Monee should ultimately become broader than credit. Payments, digital banking, insurance and merchant services can diversify revenue and deepen financial relationships while reducing dependence on lending spreads.

4. Extend Garena’s Cash-Generating Gaming Franchise Beyond Free Fire Dependence

Garena remains Sea’s highest-margin major business. In 2025 bookings rose 37.3% to US$2.9 billion and adjusted EBITDA reached US$1.7 billion, equivalent to 56.1% of bookings. More than 100 million players used Garena games on average each day.

Free Fire’s durability is a major strategic asset. Successful live-service games can remain relevant for years through content updates, esports, community events and collaborations. Each additional year of engagement extends the return on development and user-acquisition investment.

The weakness is concentration. A substantial share of Garena’s economics depends on Free Fire. Gaming preferences can change rapidly, and even dominant franchises eventually mature. Sea needs new content without undermining the live operations that sustain its existing cash engine.

AI can improve game development, localization, customer support and content production. Faster experimentation may allow teams to create more events and features with the same resources, improving engagement economics.

Garena’s global reach also provides distribution for future titles. A large player community and publishing infrastructure can reduce the cost of launching new games compared with a developer starting from zero.

Strategically, Sea should treat Garena cash flow as both a return-generating business and a source of portfolio funding, while continuing disciplined investment in new intellectual property and publishing opportunities.

5. Make AI a Shared Capability Across Commerce, Finance and Gaming

AI is unusually relevant to Sea because all three businesses depend on matching: Shopee matches products and buyers, Monee matches financial products with risk profiles, and Garena matches content with player preferences.

In commerce, generative and agentic AI can transform search from keywords into intent. A shopper could describe a need and have an agent compare products, evaluate trade-offs and complete parts of the transaction journey. Better discovery can raise conversion without additional traffic.

For sellers, AI can generate listings, images, translations and advertising campaigns. This is especially valuable in emerging markets where millions of small merchants lack dedicated marketing teams.

In finance, AI can improve service, fraud detection and underwriting, but governance requirements are higher. Models influencing credit or payments must be explainable, monitored and protected against bias and manipulation.

In gaming, AI can accelerate coding, art workflows, localization and live content. The productivity gain can allow Garena to test more ideas while reducing the cost of unsuccessful experiments.

Sea’s strategic advantage is distribution and proprietary context, not owning the largest foundation model. Partnerships can provide frontier AI capabilities while Sea contributes hundreds of millions of users, merchant relationships and real transaction environments.

6. Preserve Profitable Growth, Capital Flexibility and Ecosystem Trust

Sea’s earlier history demonstrated how quickly aggressive growth can consume capital. The 2025 results show a more balanced model: all core businesses are scaling while adjusted EBITDA and net income improve. Management should preserve that discipline.

The US$11.1 billion cash and treasury investment position provides substantial flexibility. Sea can fund Monee’s expansion, Shopee logistics, AI investment and game development while maintaining resilience against macro shocks.

The US$1 billion share-repurchase authorization also changes the capital-allocation framework. Management now has enough financial capacity to consider shareholder returns alongside reinvestment, imposing a higher hurdle on marginal growth spending.

Trust is the limiting asset across the ecosystem. Buyers need reliable transactions, sellers need fair platform economics, borrowers need responsible credit, regulators need compliant operations and gamers need secure communities. Short-term monetization that damages any of these relationships can weaken long-term network effects.

Sea should therefore judge initiatives through risk-adjusted ecosystem returns rather than isolated revenue. A loan that boosts Shopee GMV but produces excessive credit losses is not value creation; advertising that damages discovery quality can reduce buyer retention; game monetization that harms engagement can shorten franchise life.

The strategic objective for 2026 is sustained profitable growth. If Sea can maintain high growth while strengthening margins, credit quality and user trust, its three businesses can increasingly finance and distribute one another—turning portfolio diversification into a durable ecosystem advantage.

Shopee can further improve unit economics by increasing repeat purchasing. Returning buyers require less acquisition spending and provide richer behavioral data, while repeat sellers are more likely to buy advertising and logistics services. Retention is therefore economically more valuable than promotional GMV from one-time users.

Category expansion can also increase purchase frequency. A platform used for occasional discretionary items has lower lifetime value than one serving everyday needs. Shopee can deepen wallet share by improving assortment and delivery in higher-frequency categories.

Advertising should be optimized around seller returns rather than simply auction prices. If AI improves conversion, sellers can afford to spend more while maintaining profitability. This aligns Shopee’s monetization with merchant success.

Affiliate and creator ecosystems add variable-cost distribution. Shopee can reward creators when content produces transactions, shifting part of customer acquisition from upfront advertising to performance-based economics.

Monee’s funding model deserves equal attention to underwriting. Rapid credit growth must be supported by stable funding sources and sensible duration matching. Dependence on expensive or volatile funding could erode attractive headline lending yields.

Collections capability is another strategic asset. Credit performance depends not only on initial approval models but on early-warning systems, customer communication and recovery processes. These functions must scale alongside origination.

Monee can diversify through payments and banking so that customer relationships remain valuable even when credit growth slows. Deposits, payment processing and insurance can create lower-risk revenue pools around the same users.

Garena’s new-title strategy should favor disciplined experimentation. Game development is hit-driven, so Sea should run multiple controlled bets while protecting Free Fire’s live operations rather than committing excessive capital to a few speculative projects.

Community is a defensible gaming asset. Esports, creators and social identity increase the cost of switching because users are attached not only to gameplay but to relationships and status accumulated within the game.

AI can make experimentation cheaper across the group. Lower content-creation and coding costs allow Sea to test more product variations before committing large marketing budgets, potentially improving innovation returns.

AI partnerships can also reduce infrastructure risk. Sea does not need to build frontier models from scratch; it can combine external model capability with proprietary commerce, finance and gaming workflows where differentiation actually occurs.

Data governance is the necessary counterpart. Cross-platform information should only be reused where permitted and appropriate. Trust and regulatory compliance are more valuable than marginal targeting gains from overly aggressive data combination.

Capital discipline should extend to geographic expansion. Sea’s experience shows that entering many markets simultaneously can consume enormous resources. Future expansion should require evidence that local market structure fits Sea’s advantages and that a path to leadership is plausible.

Share repurchases introduce another benchmark for investment. If Sea can buy its own equity at attractive expected returns, internal projects must compete with that alternative for capital. This can improve decision quality as the company matures.

The six pillars reinforce each other: stronger Shopee economics produce distribution and cash; better monetization funds logistics; Monee increases ecosystem utility; Garena supplies high-margin cash; AI raises productivity; and disciplined capital allocation keeps growth self-funded.

The central strategic risk is overextension. Strong 2025 results could encourage Sea to accelerate simultaneously in commerce, lending, games and AI. The better approach is to preserve operational excellence and allow proven flywheels to compound before adding complexity.

Execution metrics should therefore connect growth with quality. Shopee should track buyer retention, seller ROI, take-rate quality and EBITDA alongside GMV. Monee should pair loan growth with delinquency, vintage losses and risk-adjusted returns. Garena should monitor engagement and payer conversion alongside bookings.

Sea should also preserve organizational accountability. Shared technology and capital are useful, but each business must prove its own economics rather than justify spending through vague ecosystem benefits. This discipline was central to Sea’s profitability turnaround and should remain part of the culture.

The next frontier is deeper merchant productivity. A seller that uses Shopee for demand, advertising, logistics and financing becomes more successful and more embedded. Sea can increase revenue per merchant while simultaneously making the platform harder to replace.

For consumers, the analogous objective is frequency. Better discovery, faster delivery, trusted payments and appropriate credit can increase how often users choose Sea’s ecosystem. Frequency improves lifetime value and produces richer data without requiring constant paid acquisition.

International expansion should remain selective. Brazil proves portability, but every new geography adds logistics, regulation and competitive complexity. Sea should favor markets where it can build a defensible position rather than pursue global presence as an end in itself.

Management’s 2026 task is therefore not to reinvent the company. It is to execute the proven playbook with tighter economics: grow transactions, improve monetization, control credit, sustain gaming engagement, embed AI and allocate capital only where long-term returns justify the risk.
