In fiscal 2025, Alphabet generated <strong>$402.8 billion in revenue<\/strong>, including $294.7 billion from Google advertising. At the same time, faster-growing businesses such as Google Cloud, subscriptions and AI are becoming increasingly important. Google Cloud revenue reached $58.7 billion, while Google subscriptions, platforms and devices generated $48.0 billion.<\/p>\n\n\n\n<p>Alphabet itself identifies several long-term trends shaping its strategy: expanding AI across products, increasing revenue beyond advertising, investing heavily in technical infrastructure, and continuing R&amp;D, acquisitions and strategic investments.<\/p>\n\n\n\n<p>Based strictly on Alphabet\u2019s 2025 Form 10-K, five major strategic pillars define Google\u2019s business strategy in 2026.<\/p>\n\n\n\n<p><a href=\"https:\/\/thestrategystory.com\/blog\/google-business-model-2026-how-does-alphabet-make-money\/\">Google Business Model 2026: How Does Alphabet Make Money?<\/a><\/p>\n\n\n\n<h2 class=\"wp-block-heading\">1. Making AI the Foundation Across Google\u2019s Entire Product Portfolio<\/h2>\n\n\n\n<p>The most important pillar of Alphabet\u2019s strategy is artificial intelligence.<\/p>\n\n\n\n<p>Google has described itself as an AI-first company since 2016. In 2026, however, AI is no longer simply a research initiative or an additional feature. Alphabet is building what it calls a <strong>full-stack AI approach<\/strong> spanning infrastructure, research, frontier models, developer tools and consumer and enterprise applications.<\/p>\n\n\n\n<p>At the infrastructure level, Google uses specialized GPUs and its own custom-designed Tensor Processing Units. Its seventh-generation TPU, Ironwood, is part of an infrastructure strategy designed to support Google\u2019s own products and Google Cloud customers.<\/p>\n\n\n\n<p>At the model layer sits Gemini. Alphabet reported that all 15 of its products with more than 500 million users\u2014including seven with more than two billion users\u2014were already using Gemini models. Gemini is being incorporated into Search, the Gemini app, Google Workspace and Google Cloud.<\/p>\n\n\n\n<p>This gives Alphabet an important strategic advantage: it can distribute AI through products that already have enormous user bases.<\/p>\n\n\n\n<p>Rather than needing to build entirely new distribution for AI, Google can integrate it into existing services.<\/p>\n\n\n\n<p>Search is being transformed through <strong>AI Overviews and AI Mode<\/strong>. AI Overviews provides synthesized responses to queries, while AI Mode uses Gemini\u2019s reasoning and multimodal capabilities to handle more complex questions that might historically have required several searches.<\/p>\n\n\n\n<p>The same strategy extends to enterprises. Gemini Enterprise and Gemini for Google Workspace bring AI agents and generative AI into business workflows, while Vertex AI enables customers to build their own AI applications.<\/p>\n\n\n\n<p>Alphabet acknowledges that monetization may evolve as these AI experiences develop. Search &amp; other alone contributed <strong>$224.5 billion<\/strong>, while YouTube advertising generated $40.4 billion and Google Network $29.8 billion.<\/p>\n\n\n\n<p>Alphabet therefore cannot simply replace traditional Search with AI without considering the economics of advertising.<\/p>\n\n\n\n<p>Its strategy is instead to reinvent Search while protecting advertiser value.<\/p>\n\n\n\n<p>Google Search revenue increased by <strong>$26.4 billion in 2025<\/strong>, supported by higher search queries, greater mobile adoption and usage, increased advertiser spending, and improvements in ad formats and delivery.<\/p>\n\n\n\n<p>The underlying advertising model has two major components.<\/p>\n\n\n\n<p>Performance advertising connects advertisers to users with the objective of producing measurable actions or conversions.<\/p>\n\n\n\n<p>Brand advertising helps advertisers increase awareness through video, images, text and other interactive formats.<\/p>\n\n\n\n<p>AI increasingly supports both.<\/p>\n\n\n\n<p>Alphabet states that AI has been foundational to its advertising business for more than a decade, with products such as Performance Max, Demand Gen and Product Studio using AI to identify additional conversion opportunities.<\/p>\n\n\n\n<p>Alphabet is also improving monetization efficiency.<\/p>\n\n\n\n<p>For Google Search &amp; other properties, <strong>paid clicks increased 6% while cost-per-click increased 7%<\/strong> in 2025. On Google Network properties, impressions declined 7% while cost-per-impression increased 7%.<\/p>\n\n\n\n<p>The strategic challenge is significant because AI is changing how users obtain information.<\/p>\n\n\n\n<p>Alphabet recognizes that user engagement with AI could require different monetization models from historical Search experiences. But its enormous advertising infrastructure, advertiser relationships and distribution provide an existing economic system through which new AI-based search formats can potentially be monetized.<\/p>\n\n\n\n<p>The objective is therefore not merely to defend the traditional \u201cten blue links\u201d model. Operating income increased from $6.1 billion to <strong>$13.9 billion<\/strong>, meaning Cloud is becoming both a major growth engine and an increasingly meaningful contributor to profitability.<\/p>\n\n\n\n<p>Google Cloud\u2019s strategy operates across several layers.<\/p>\n\n\n\n<p>At the infrastructure layer, Google provides compute, AI accelerators, storage and networking.<\/p>\n\n\n\n<p>At the AI-development layer, Vertex AI allows customers to access, tune and deploy more than 200 foundation models, including Gemini, third-party models and open models.<\/p>\n\n\n\n<p>At the application layer, Google Workspace provides Gmail, Docs, Calendar, Drive and Meet, increasingly integrated with Gemini.<\/p>\n\n\n\n<p>Google Cloud also provides data analytics, cybersecurity and enterprise AI agents.<\/p>\n\n\n\n<p>This multi-layer strategy is important because Alphabet can monetize AI at several points in the enterprise technology stack.<\/p>\n\n\n\n<p>A company can pay Google for infrastructure to train models, for Vertex AI to build applications, for Gemini Enterprise to deploy agents and for Workspace subscriptions through which employees use AI.<\/p>\n\n\n\n<p>Alphabet\u2019s <strong>$242.8 billion revenue backlog<\/strong>, primarily related to Google Cloud, further demonstrates the increasing scale of this enterprise business. Just over half of that backlog is expected to be recognized within 24 months.<\/p>\n\n\n\n<p>Alphabet is also strengthening Cloud through acquisitions.<\/p>\n\n\n\n<p>In 2025, the company agreed to acquire cybersecurity platform <strong>Wiz for $32 billion<\/strong>, with the transaction expected to close in 2026 subject to approvals. Alphabet states that Wiz will become part of Google Cloud.<\/p>\n\n\n\n<p>The deal reinforces cybersecurity as a strategic component of Google Cloud rather than treating Cloud solely as infrastructure.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">4. Diversifying Revenue Beyond Advertising Through Subscriptions, Platforms and Devices<\/h2>\n\n\n\n<p>Alphabet\u2019s fourth strategic priority is increasing the proportion of revenue that comes from businesses other than advertising.<\/p>\n\n\n\n<p>The company explicitly states that cloud, consumer subscriptions, platforms and devices have grown over time, with some growing faster than advertising and becoming a larger share of consolidated revenue. The company expects to increase technical-infrastructure investment significantly again in 2026, including spending on servers, network equipment and datacenters.<\/p>\n\n\n\n<p>Alphabet acknowledges that AI will increase depreciation, energy, equipment and network-capacity expenses because training and serving AI models require more computing power than its historical products.<\/p>\n\n\n\n<p>The company is trying to offset part of that increase through datacenter efficiencies and its own TPU architecture.<\/p>\n\n\n\n<p>R&amp;D is another major component.<\/p>\n\n\n\n<p>Alphabet spent <strong>$61.1 billion on research and development in 2025<\/strong>, up from $49.3 billion in 2024. Both were expected to close in 2026 subject to regulatory approvals.<\/p>\n\n\n\n<p>Alphabet is also continuing to fund longer-term \u201cmoonshots.\u201d<\/p>\n\n\n\n<p>Waymo is already providing fully autonomous paid ride-hailing services and is expanding commercially. Combined, those two figures illustrate the extraordinary amount of capital Alphabet is directing toward technology development and infrastructure.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Strategic Trade-Off: AI Growth Versus Capital Intensity<\/h2>\n\n\n\n<p>Alphabet\u2019s AI strategy also creates a major trade-off.<\/p>\n\n\n\n<p>The company wants AI to increase engagement, improve its products and create new revenue sources. But generative AI requires significantly greater infrastructure investment than many traditional Google products.<\/p>\n\n\n\n<p>Alphabet expects depreciation, energy, equipment and network costs to increase significantly as AI workloads expand.<\/p>\n\n\n\n<p>The company&#8217;s technical infrastructure also carries large contractual commitments. Revenue grew approximately 36% to $58.7 billion, while operating income more than doubled to $13.9 billion.<\/p>\n\n\n\n<p>Subscriptions, platforms and devices add another layer of diversification, reaching $48.0 billion in revenue.<\/p>\n\n\n\n<p>Underneath all of these businesses is increasingly the same technology stack: <strong>datacenters, GPUs and TPUs \u2192 frontier Gemini models \u2192 developer platforms \u2192 consumer and enterprise applications \u2192 multiple monetization models<\/strong>.<\/p>\n\n\n\n<p>Alphabet is spending heavily to build that stack.
