While shipping remains at the centre of its business, Shiprocket has expanded beyond logistics into fulfilment, cross-border commerce, checkout, marketing solutions, hyperlocal delivery, capital solutions, and omnichannel commerce.<\/p>\n\n\n\n<p>The company operates primarily as a technology layer connecting merchants with logistics and other commerce service providers rather than relying on a traditional logistics model alone. Merchants can integrate their websites with Shiprocket, manage orders, select logistics providers, track deliveries and returns, access fulfilment services, and use additional tools aimed at increasing conversions and improving operational efficiency. Its mobile application also enables merchants to manage orders, logistics, returns, fulfilment and financing from one place.<\/p>\n\n\n\n<p>Shiprocket has built substantial scale around this model. In the six months ended September 30, 2025, its platform supported <strong>145,269 Active Merchants<\/strong>, which processed <strong>97.19 million unique transactions<\/strong> and served <strong>42.27 million end consumers<\/strong>. The company had also accumulated data from more than <strong>140 million end consumers and 620 million unique transactions<\/strong>, which it uses to improve merchant insights and AI-driven services.<\/p>\n\n\n\n<p>At the centre of Shiprocket&#8217;s business model is a <strong>consumption-based pricing structure<\/strong>. Instead of depending primarily on fixed subscriptions, revenue generally increases as merchants use more of its services. Usage can be measured through parameters such as transactions or GMV processed. Therefore, as merchants grow their businesses and process more transactions through Shiprocket, the company has the potential to grow alongside them.<\/p>\n\n\n\n<p>Shiprocket divides its operations into two broad segments: <strong>Core Business<\/strong> and <strong>Emerging Business<\/strong>. The Core Business comprises the Domestic Shipping Platform and Shipping Apps, while the Emerging Business includes cargo and fulfilment, cross-border shipping, ads and marketing solutions, checkout, capital solutions, hyperlocal delivery and other merchant services.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Shiprocket&#8217;s Core Business Model<\/h2>\n\n\n\n<p>Shiprocket&#8217;s <strong>Domestic Shipping Platform<\/strong> forms the operational backbone of its business. The platform provides merchants with multimodal shipping options covering air, surface, heavy shipments, one-to-two-day delivery, same-day delivery, secure shipping, returns and exchanges. It also provides AI-driven logistics provider allocation, order management, tracking, proof of delivery and return-to-origin intelligence.<\/p>\n\n\n\n<p>This business benefits from an aggregation model. Instead of an individual merchant separately integrating with multiple logistics providers, Shiprocket creates a technology interface through which merchants can access shipping services and manage their operations. As transaction volumes increase, Shiprocket gains additional logistics and consumer data that can be used to improve courier selection, predict delivery failures and optimise merchant operations.<\/p>\n\n\n\n<p>This creates an important <strong>data and network-effect loop<\/strong>. More merchants generate more transactions and consumer data. Shiprocket can analyse this information to improve pricing, fulfilment, shipping and customer-engagement insights. Better solutions can subsequently attract additional merchants and encourage existing merchants to adopt more products. Shiprocket reported that its RTO product identified high-risk shipments with <strong>82.59% accuracy<\/strong> during the six months ended September 2025.<\/p>\n\n\n\n<p>The Core Business remains Shiprocket&#8217;s economic engine. It generated <strong>Rs. 13,059.27 million<\/strong> in revenue from operations in FY2025, representing <strong>80.02% of total revenue from operations<\/strong>. Importantly, it has also developed into a profitable business, recording an <strong>Adjusted EBITDA margin of 12.02% in FY2025<\/strong>, compared with just 0.08% in FY2023.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Building an End-to-End E-commerce Enablement Ecosystem<\/h2>\n\n\n\n<p>Shiprocket&#8217;s longer-term business model extends beyond shipping. Its <strong>Emerging Business<\/strong> is designed to address additional merchant requirements before, during and after an online transaction. This allows Shiprocket to increase the number of products used by each merchant rather than relying solely on shipping volumes.<\/p>\n\n\n\n<p>The portfolio includes <strong>cargo and fulfilment<\/strong>, including Shiprocket Omuni; <strong>ShiprocketX<\/strong> for cross-border commerce; <strong>Shiprocket Checkout<\/strong> and advertising and marketing solutions; <strong>Shiprocket Capital<\/strong> for financing solutions; and <strong>Shiprocket Quick<\/strong> for hyperlocal deliveries. These products can be used alongside the Core Business or independently.<\/p>\n\n\n\n<p>This ecosystem strategy creates opportunities for cross-selling. A merchant initially using Shiprocket for domestic shipping can potentially adopt fulfilment, checkout, marketing, cross-border logistics or other services as the business grows. Shiprocket has demonstrated its ability to distribute new products through its existing merchant base, with products such as Checkout, Engage 360, Shiprocket Secure and Early COD reaching <strong>1,000 merchants within two to 20 months of launch<\/strong>.<\/p>\n\n\n\n<p>The result is a business model increasingly positioned around the entire direct-commerce infrastructure rather than one individual logistics transaction. Shiprocket&#8217;s ability to integrate more services into the same merchant relationship could increase revenue per merchant while making its platform more deeply embedded in merchants&#8217; daily operations.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Shiprocket Revenue Growth<\/h2>\n\n\n\n<p>Shiprocket generated <strong>Rs. 16,320.12 million in revenue from operations in FY2025<\/strong>, compared with Rs. 13,159.76 million in FY2024 and Rs. 10,888.27 million in FY2023. Revenue from operations therefore grew at a <strong>22.43% CAGR between FY2023 and FY2025<\/strong>, including year-on-year growth of 24.02% in FY2025.<\/p>\n\n\n\n<p>The revenue mix is also gradually changing. While the Core Business remains dominant, Emerging Business revenue increased from <strong>Rs. 1,212.01 million in FY2023 to Rs. 3,260.85 million in FY2025<\/strong>. Within FY2025 Emerging Business revenue, cargo and fulfilment contributed Rs. 1,721.33 million, cross-border contributed Rs. 1,224.80 million, ads and marketing solutions generated Rs. 268.24 million, while other emerging services contributed Rs. 46.48 million.<\/p>\n\n\n\n<p>This evolution is important to understanding Shiprocket&#8217;s business model. Shipping provides the scale and merchant relationships, while emerging services potentially allow the company to capture a larger portion of the economic activity surrounding each merchant&#8217;s e-commerce business.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">How Does Shiprocket Make Money?<\/h2>\n\n\n\n<p>Shiprocket primarily follows a <strong>consumption-based revenue model<\/strong>. Rather than relying mainly on fixed subscriptions, the company earns as merchants use its products. Depending on the product, usage can be measured by shipments, transactions, GMV, average order value (AOV), advertising spend or other parameters. This means Shiprocket&#8217;s revenue can increase both by adding merchants and by increasing the number of services and transactions processed by existing merchants.<\/p>\n\n\n\n<p>Merchant solutions dominate the economics of the platform. Shiprocket&#8217;s revenue model can broadly be understood through the following sources.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">1. Domestic Shipping<\/h3>\n\n\n\n<p>Domestic shipping is Shiprocket&#8217;s largest business. Merchants use the platform to access logistics providers and ship orders across India through options including air, surface, heavy shipments, same-day and one-to-two-day delivery.<\/p>\n\n\n\n<p>Shiprocket monetizes the Domestic Shipping Platform <strong>on a per-transaction basis<\/strong>, meaning merchants pay for each shipment processed through the platform. Consequently, higher shipping volumes from merchants directly increase the revenue opportunity for Shiprocket.<\/p>\n\n\n\n<p>Domestic shipping and Shipping Apps together constitute Shiprocket&#8217;s Core Business. The segment generated <strong>Rs. 13,059.27 million in FY2025<\/strong>, up from Rs. 10,846.58 million in FY2024 and Rs. 9,676.26 million in FY2023.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">2. Shipping Apps and Value-Added Services<\/h3>\n\n\n\n<p>Shiprocket monetizes additional software products layered on top of its shipping platform. These applications address specific problems merchants encounter after receiving an order.<\/p>\n\n\n\n<p>For example, <strong>Brand Boost<\/strong> allows merchants to create branded tracking pages and is charged on a per-transaction basis according to the number of customized tracking pages used. <strong>Delivery Boost<\/strong> uses automated communication to help convert failed deliveries into successful deliveries and is monetized for successful delivery attempts using the service.<\/p>\n\n\n\n<p>Products such as Early COD, Shiprocket Secure and other Shipping Apps create another monetization layer on top of the underlying logistics transaction. Importantly, these services can deepen the relationship with merchants without Shiprocket needing to acquire an entirely new customer for every additional product.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">3. Cargo and Fulfilment<\/h3>\n\n\n\n<p>Cargo and fulfilment has become the largest component of Shiprocket&#8217;s Emerging Business.<\/p>\n\n\n\n<p>The business includes fulfilment centres where merchants can store inventory and process orders, a cargo platform connecting merchants with heavy-logistics providers for partial and full truckload shipments, and <strong>Shiprocket Omuni<\/strong>, which connects marketplaces, brand websites and physical stores into a unified commerce system.<\/p>\n\n\n\n<p>Cargo and fulfilment revenue increased from <strong>Rs. 944.23 million in FY2023 to Rs. 1,411.64 million in FY2024 and Rs. 1,721.33 million in FY2025<\/strong>. It therefore represented more than half of Shiprocket&#8217;s Rs. 3,260.85 million Emerging Business revenue in FY2025.<\/p>\n\n\n\n<p>The segment expands Shiprocket from simply arranging parcel deliveries into managing a greater portion of merchants&#8217; inventory and fulfilment operations.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">4. Cross-Border Shipping<\/h3>\n\n\n\n<p>ShiprocketX enables merchants to ship internationally by providing services covering customs-clearance support, overseas delivery and tracking.<\/p>\n\n\n\n<p>The cross-border platform follows a straightforward <strong>per-transaction model<\/strong>, with merchants paying Shiprocket for each international shipment processed.<\/p>\n\n\n\n<p>Cross-border has been one of Shiprocket&#8217;s fastest-growing revenue streams. Revenue increased from just <strong>Rs. 132.02 million in FY2023 to Rs. 702.42 million in FY2024 and Rs. 1,224.80 million in FY2025<\/strong>.<\/p>\n\n\n\n<p>Shiprocket intends to expand this business through additional trade lanes from India to markets including the Middle East, Australia and Canada, broader U.K. and Middle East coverage, offshore warehousing, express delivery and expansion into bulk and cargo exports.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">5. Ads and Marketing Solutions<\/h3>\n\n\n\n<p>Shiprocket is also moving further upstream in the e-commerce transaction by helping merchants generate demand rather than merely fulfilling orders after they have been placed.<\/p>\n\n\n\n<p>Its Ads and Marketing Solutions help merchants run targeted campaigns using data to optimize advertising expenditure and improve consumer conversions.<\/p>\n\n\n\n<p>Shiprocket monetizes these services through a combination of <strong>per-transaction charges and a percentage of advertising spend<\/strong>.<\/p>\n\n\n\n<p>This represents an interesting expansion of Shiprocket&#8217;s model. Its shipping business gives it substantial transactional and consumer data, which can potentially be used to help merchants understand customers and improve marketing performance.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">6. Shiprocket Checkout<\/h3>\n\n\n\n<p>Shiprocket Checkout attempts to solve another important e-commerce problem: cart abandonment.<\/p>\n\n\n\n<p>The platform provides features including single sign-on, pre-filled consumer information, delivery dates, multiple payment options, fraud prevention and analytics.<\/p>\n\n\n\n<p>Unlike domestic shipping, Checkout is monetized <strong>as a percentage of the average order value (AOV)<\/strong>. Shiprocket therefore earns a fee linked to the value of transactions processed through Checkout.<\/p>\n\n\n\n<p>The model creates another potential growth flywheel. If Shiprocket helps merchants improve checkout conversion and merchants subsequently process more transactions, Shiprocket can participate economically in the resulting growth.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">7. Shiprocket Capital<\/h3>\n\n\n\n<p>Through Shiprocket Capital, the company connects merchants requiring working capital with lending institutions.<\/p>\n\n\n\n<p>As of September 30, 2025, Shiprocket was collaborating with <strong>12 NBFCs and lending partners<\/strong> to provide merchants access to business loans and credit lines. Shiprocket uses merchant transaction data and analytics to help match merchants with credit partners, while the actual lending arrangement exists between the merchant and lender.<\/p>\n\n\n\n<p>Shiprocket therefore does not need to operate like a traditional lender. Instead, it earns <strong>commission revenue as a percentage of the income generated by its credit partners<\/strong>.<\/p>\n\n\n\n<p>This allows the company to monetize its merchant relationships and transaction data while largely leaving lending and capital deployment to financial institutions.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">8. Hyperlocal Delivery Through Shiprocket Quick<\/h3>\n\n\n\n<p>Shiprocket Quick extends the platform into same-day and intra-city deliveries.<\/p>\n\n\n\n<p>Instead of building its own large delivery fleet, Shiprocket Quick operates under an <strong>aggregator model<\/strong>, allowing merchants to compare logistics providers and choose suitable delivery services. Merchants pay Shiprocket for each delivery completed through the application.<\/p>\n\n\n\n<p>The business only began generating revenue in the fourth quarter of FY2025 but had already reached <strong>58 Indian cities, 7,070 Active Merchants and 48,382 unique transactions<\/strong> during the three months ended March 31, 2025.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Shiprocket Revenue Breakdown<\/h2>\n\n\n\n<p>Shiprocket&#8217;s revenue from operations increased from <strong>Rs. 10,888.27 million in FY2023 to Rs. 13,159.76 million in FY2024 and Rs. 16,320.12 million in FY2025<\/strong>, representing a CAGR of 22.43%.<\/p>\n\n\n\n<p>The more interesting change, however, is the diversification of that revenue.<\/p>\n\n\n\n<p>The Core Business generated Rs. 13,059.27 million in FY2025 compared with Rs. 9,676.26 million in FY2023. Emerging Business increased much faster\u2014from <strong>Rs. 1,212.01 million to Rs. 3,260.85 million<\/strong> over the same period.<\/p>\n\n\n\n<p>Therefore, the Core Business accounted for roughly <strong>80% of FY2025 revenue from operations<\/strong>, compared with approximately 89% in FY2023. Emerging businesses increased their share from roughly 11% to 20%.<\/p>\n\n\n\n<p>This suggests that Shiprocket is gradually transforming from a company overwhelmingly dependent on domestic shipping into a broader commerce-enablement platform.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Profitability and Economics of Shiprocket&#8217;s Business Model<\/h2>\n\n\n\n<p>Shiprocket&#8217;s consolidated business was still loss-making in FY2025. However, the direction of its economics improved significantly.<\/p>\n\n\n\n<p>The company reported a <strong>restated loss of Rs. 744.49 million in FY2025<\/strong>, equivalent to 4.56% of revenue from operations. This compared with losses of Rs. 5,951.81 million in FY2024 and Rs. 3,593.08 million in FY2023. Shiprocket attributes much of the earlier losses to expansion, acquisition integration and exceptional impairment charges relating to acquired businesses.<\/p>\n\n\n\n<p>The Core Business presents a considerably stronger picture. Its Adjusted EBITDA margin improved from <strong>0.08% in FY2023 to 6.65% in FY2024 and 12.02% in FY2025<\/strong>.<\/p>\n\n\n\n<p>Customer acquisition economics have also improved. Core Business CAC per merchant declined from <strong>Rs. 4,772.47 in FY2023 to Rs. 3,361.46 in FY2025 and Rs. 2,817.88 during the six months ended September 2025<\/strong>. Shiprocket attributes this partly to integration synergies and optimized digital marketing expenditure.<\/p>\n\n\n\n<p>The challenge is that Shiprocket continues investing heavily in Emerging Business. Management acknowledges that these businesses could continue generating operating losses as the company invests in products, merchant acquisition, partner networks, AI capabilities, marketing and acquisitions.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Future of Shiprocket&#8217;s Business Model<\/h2>\n\n\n\n<p>Shiprocket&#8217;s future appears centred on converting its large shipping merchant base into users of a broader portfolio of commerce products.<\/p>\n\n\n\n<p>Its platform has already demonstrated cross-selling potential. Checkout, Engage 360, Shiprocket Secure and Early COD each reached <strong>1,000 merchants within two to 20 months of launch<\/strong>.<\/p>\n\n\n\n<p>Technology and AI could further strengthen this model. Shiprocket plans to use its merchant and transaction data for AI-driven automation across customer service, account management and onboarding, including generative AI bots across text and voice channels. The objective is to improve merchant retention while creating greater operating leverage.<\/p>\n\n\n\n<p>Acquisitions are another important component. Shiprocket has invested <strong>Rs. 10,814 million in strategic acquisitions<\/strong>, including Rocketbox, Swiftly, Glaucus, Pickrr and Shiprocket Omuni, to build a more integrated e-commerce enablement platform. Management intends to continue evaluating complementary acquisitions and investments.<\/p>\n\n\n\n<p>Ultimately, Shiprocket&#8217;s business model is becoming less about earning money from a single parcel and more about <strong>monetizing multiple stages of a merchant&#8217;s commerce journey<\/strong>\u2014marketing, checkout, shipping, fulfilment, cross-border trade, financing and hyperlocal delivery.<\/p>\n\n\n\n<p>If Shiprocket can continue increasing product adoption while improving the economics of its Emerging Business, the company could generate more revenue from each merchant without proportionately increasing customer-acquisition costs.
